Replace when the next repair is the same story

The signal is repetition: the same failure, a growing spend, and a machine that no longer matches the programme.
One large invoice is not a verdict. The verdict is the file. If the same path has failed again, the spend is climbing, and the programme still needs this kind of machine, you are in a replacement conversation. If the programme no longer uses it, you may be in a retirement conversation instead.
Get a price for replacement and put it next to what you have spent, not next to a feeling. Include the downtime you recorded. A cheap repair that takes the machine out for a month in January may be the worse deal.
Do not announce it early on the floor
Staff can know a replacement is planned. The public status stays accurate for today: in service, or not. A rumour that “this treadmill is done” makes people stop reporting faults, and the last months of the file go quiet just when you need them.
Order the replacement against the asset you will retire. The two records should point at each other when the new one arrives.

Repair or replace gym equipment
Replace when the part is gone, the same fault keeps returning, or the machine is unsafe while you wait. Use the spend you recorded. Do not invent a lifespan.
When a repair is really a replacement
Purchase date, warranty, and what you have already spent belong on the asset — before you approve the next expensive fix.
