Read the register at the end of the year

The year-end is a reading of what failed, what waited, and what you retired. It is not a new system.
Set aside a quiet half day. List the machines that were out of service more than once. List the jobs still open. List what you retired and what you bought. Read the costs you actually recorded, and notice where cost is missing.
That is the review. You do not need a score. You need a short note of what you will change: a part to stock, a plan to shorten, a machine to budget for, a status the team still uses loosely.
Do not tidy the past
Do not close old faults to make the year look calm. If they are still real, they stay open. If they are not real, resolve them with a sentence about why you believe they are done.
Compare the list with the floor. A machine in the review that is not in the building, or a machine in the building that is not in the review, is the first fix of the next year.
Write the note on a date you can find again. Next year’s review starts by reading it.
